The Accidental CFO — Who Decides Which Number Is Right?

Your billing system says a customer was invoiced $412,000. Your GL says $408,500.

Somebody is about to decide which one is right.

That decision is the most expensive thing in your month-end close, and almost nobody treats it as a decision at all.

We talk about reconciliation as if the cost were the labor. Exporting, reformatting, matching, chasing. It isn’t. Those hours are annoying, but they’re visible — and anything visible eventually gets automated.

The real cost is the judgment call buried inside the rec. Two systems disagree. Someone, usually an analyst, usually at 7pm on day three, picks a winner and moves on. The number gets fixed. The reasoning never gets written down.

Now run that forward.

Next month, a different person hits the same discrepancy and decides the other way. Neither knows the other existed. Six months later someone asks why bookings don’t tie to revenue, and the honest answer is that a series of undocumented judgment calls has been quietly accumulating in your books since spring.

You don’t have a single source of truth. You have a sediment of decisions nobody recorded.

Three things fix most of this, and none of them are software.

Name the system of record per data element, not per system. “The ERP is the source of truth” is too coarse to be useful. Bookings come from CRM. Invoiced revenue comes from billing. Headcount comes from HRIS. Write it down once and the nightly argument disappears.

Log the overrides. One line when someone departs from the rule: what, which direction, why, who decided. Thirty seconds.

Read the log quarterly. This is where the payoff lives. A judgment call made once is judgment. The same call made every month is a process defect wearing a judgment costume, and until you can see the pattern, you’ll keep paying for it.

The tools will keep getting better at matching numbers.

They are not going to decide which of your systems is lying.
